This PR decouples `language_model`'s dependence on Zed-specific
implementation details. In particular
* `credentials_provider` is split into a generic `credentials_provider`
crate that provides a trait, and `zed_credentials_provider` that
implements the said trait for Zed-specific providers and has functions
that can populate a global state with them
* `zed_env_vars` is split into a generic `env_var` crate that provides
generic tooling for managing env vars, and `zed_env_vars` that contains
Zed-specific statics
* `client` is now dependent on `language_model` and not vice versa

Implements the OAuth 2.0 Authorization Code + PKCE authentication flow
for remote MCP servers using Streamable HTTP transport, as specified by
the [MCP auth
specification](https://modelcontextprotocol.io/specification/2025-03-26/basic/authorization).
Previously, connecting to a remote MCP server that required OAuth would
silently fail with a timeout — the server's 401 response was never
handled. Now, Zed detects the 401, performs OAuth discovery, and guides
the user through browser-based authentication.
Step-up authentication and pre-registered clients are not in scope for
this PR, but will be done as follow-ups.
## Overview
- **401 detection** — When the HTTP transport receives a 401 during
server startup, it surfaces a typed `TransportError::AuthRequired` with
parsed `WWW-Authenticate` header info.
- **OAuth discovery** — Protected Resource Metadata (RFC 9728) and
Authorization Server Metadata (RFC 8414) are fetched to locate the
authorization and token endpoints.
- **Client registration** — Zed first tries CIMD (Client ID Metadata
Document) hosted at `zed.dev`. If the server doesn't support CIMD, falls
back to Dynamic Client Registration (DCR).
- **Browser flow** — A loopback HTTP callback server starts on a
preferred fixed port (27523, listed in the CIMD), the user's browser
opens to the authorization URL, and Zed waits for the callback with the
authorization code.
- **Token exchange & persistence** — The code is exchanged for
access/refresh tokens using PKCE. The session is persisted in the system
keychain so subsequent startups restore it without another browser flow.
- **Automatic refresh** — The HTTP transport transparently refreshes
expired tokens using the refresh token, and persists the updated session
to the keychain.
## UI changes
- Servers requiring auth show a warning indicator with an
**"Authenticate"** button
- During auth, a spinner and **"Waiting for authorization..."** message
are shown
- A **"Log Out"** option is available in the server settings menu for
OAuth-authenticated servers
- The configure server modal handles the auth flow inline when
configuring a new server that needs authentication.

log in. You will be redirected in your browser to the authorization

# Add "Reopen with Encoding" feature (Local/Single user)
## Summary
This PR adds a "Reopen with Encoding" feature to allow users to manually
specify an encoding and reload the active buffer.
This feature allows users to explicitly specify the encoding and reload
the file to resolve garbled text caused by incorrect detection.
## Changes
1. Added encoding picker logic to `encoding_selector`
- Implemented a modal UI accessible via the command palette, shortcuts,
or by clicking the encoding status in the status bar.
- Allows users to select from a list of supported encodings (Shift JIS,
EUC-JP, UTF-16LE, etc.).
2. Updated Buffer logic (crates/language)
- Added a `force_encoding_on_next_reload` flag to the Buffer struct.
- Updated the `reload` method to check this flag and apply the following
logic:
- **Non-Unicode (e.g., Shift JIS):** Bypasses heuristics (like BOM
checks) to force the specified encoding.
- **Unicode (e.g., UTF-8):** Performs standard BOM detection. This
ensures that the BOM is correctly handled/consumed when switching back
to UTF-8.
3. UI / Keymap
- Made the encoding status in the status bar (ActiveBufferEncoding)
clickable.
- Added default keybindings:
- macOS: cmd-k n
- Linux/Windows: ctrl-k n
- Windows: ctrl-k n
## Limitations & Scope
To ensure stability and keep the PR focused, the following scenarios are
intentionally out of scope:
1. **Collaboration and Remote Connections**
- Encoding changes are disabled when collaboration (is_shared) or SSH
remote connections (is_via_remote_server) are active.
- **Reason:** Synchronizing encoding state changes between host/guest or
handling remote reloads involves complex synchronization logic. This PR
focuses on local files only.

Files that worktree detects as "binary" (e.g., UTF-16 files without BOM
containing non-ASCII characters) are not opened in the editor, so this
feature cannot be triggered.
**Future Work**: Fixing this would require modifying crates/worktree
heuristics or exposing a "Force Open as Text" action for InvalidItemView
to trigger. Given the scope and impact, this is deferred to a future PR.

3. **Result:**
- The BOM bytes are displayed as mojibake at the beginning of the file.
- The rest of the English text is displayed normally (ASCII
compatibility).
- Status bar updates to "Shift JIS".
### Case 4: Non-Unicode file with BOM behavior
1. Open a UTF-8 with BOM file containing Japanese
(test_utf8_jp_bom.txt).
2. Reopen as Shift JIS.
3. **Result:**
- The BOM bytes at the start are displayed as mojibake.
- The Japanese text body is displayed as mojibake (UTF-8 bytes
interpreted as Shift JIS).
- Status bar updates to "Shift JIS" (no BOM indicator).
### Case 5: Revert to Unicode
1. From the state in Case 4 (Shift JIS with mojibake), reopen as UTF-8.
2. **Result:**
- The BOM mojibake at the start disappears (consumed).
- The text returns to normal.
- Status bar updates to "UTF-8 (BOM)".
### Case 6: External BOM removal (State sync)
1. Open a UTF-8 with BOM file in Zed (test_utf8_bom.txt).
2. Open the same file in an external editor and save it as UTF-8 (No
BOM).
3. Refocus Zed.
4. **Result:**
- Text appearance remains unchanged.
- The (BOM) indicator disappears from the status bar.
- Saving in Zed and checking externally confirms the BOM is gone.
### Case 7: External BOM addition
1. From the state in Case 6 (UTF-8 No BOM), save as UTF-8 with BOM in

## Summary
Addresses #16965
This PR adds support for **opening and saving** files with legacy
encodings (non-UTF-8).
Previously, Zed failed to open files encoded in Shift-JIS, EUC-JP, Big5,
etc., displaying a "Could not open file" error screen. This PR
implements automatic encoding detection upon opening and ensures the
original encoding is preserved when saving.
## Implementation Details
1. **Worktree (Loading)**:
* Updated `load_file` to use `chardetng` for automatic encoding
detection.
* Files are decoded to UTF-8 internal strings for editing, while
preserving the detected `Encoding` metadata.
2. **Language / Buffer**:
* Added an `encoding` field to the `Buffer` struct to store the detected
encoding.
3. **Worktree (Saving)**:
* Updated `write_file` to accept the stored encoding.
* **Performance Optimization**:
* **UTF-8 Path**: Uses the existing optimized `fs.save` (streaming
chunks directly from Rope), ensuring no performance regression for the
vast majority of files.
* **Legacy Encoding Path**: Implemented a fallback that converts the
Rope to a contiguous `String/Bytes` in memory, re-encodes it to the
target format (e.g., Shift-JIS), and writes it to disk.
* *Note*: This fallback involves memory allocation, but it is necessary
to support legacy encodings without refactoring the `fs` crate's
streaming interfaces.
## Changes
- `crates/worktree`:
- Add dependencies: `encoding_rs`, `chardetng`.
- Update `load_file` to detect encoding and decode content.
- Update `write_file` to handle re-encoding on save.
- `crates/language`: Add `encoding` field and accessors to `Buffer`.
- `crates/project`: Pass encoding information between Worktree and
Buffer.
- `crates/vim`: Update `:w` command to use the new `write_file`
signature.
## Verification
I validated this manually using a Rust script to generate test files
with various encodings.
**Results:**
* ✅ **Success (Opened & Saved correctly):**
* **Japanese:** `Shift-JIS` (CP932), `EUC-JP`, `ISO-2022-JP`
* **Chinese:** `Big5` (Traditional), `GBK/GB2312` (Simplified)
* **Western/Unicode:** `Windows-1252` (CP1252), `UTF-16LE`, `UTF-16BE`
* ⚠️ **limitations (Detection accuracy):**
* Some specific encodings like `KOI8-R` or generic `Latin1` (ISO-8859-1)
may partially display replacement characters (`?`) depending on the file
content length. This is a known limitation of the heuristic detection
library (`chardetng`) rather than the saving logic.

Forces Zed to require user permissions before running any basic
potentially dangerous actions: parsing and synchronizing
`.zed/settings.json`, downloading and spawning any language and MCP
servers (includes `prettier` and `copilot` instances) and all
`NodeRuntime` interactions.
There are more we can add later, among the ideas: DAP downloads on
debugger start, Python virtual environment, etc.
By default, Zed starts in restricted mode and shows a `! Restricted
Mode` in the title bar, no aforementioned actions are executed.
Clicking it or calling `workspace::ToggleWorktreeSecurity` command will
bring a modal to trust worktrees or dismiss the modal:

This works on local, SSH and WSL remote projects, trusted worktrees are
persisted between Zed restarts.
There's a way to clear all persisted trust with
`workspace::ClearTrustedWorktrees`, this will restart Zed.
This mechanism can be turned off with settings:

"trust_all_worktrees": true
}
```
in this mode, all worktrees will be trusted by default, allowing all
actions, but no auto trust will be persisted: hence, when the setting is
changed back, auto trusted worktrees will require another trust
confirmation.
This settings switch was added to the onboarding view also.

Using `shlex` unconditionally is dangerous as it assumes the underlying
shell is POSIX which is not the case for PowerShell, CMD, or Nushell.
Therefore, whenever we want to quote the args we should utilise our
helper `util:🐚:ShellKind::try_quote` which takes into account
which shell is being used to actually exec/spawn the invocation.

We've been considering removing workspace-hack for a couple reasons:
- Lukas ran into a situation where its build script seemed to be causing
spurious rebuilds. This seems more likely to be a cargo bug than an
issue with workspace-hack itself (given that it has an empty build
script), but we don't necessarily want to take the time to hunt that
down right now.
- Marshall mentioned hakari interacts poorly with automated crate
updates (in our case provided by rennovate) because you'd need to have
`cargo hakari generate && cargo hakari manage-deps` after their changes
and we prefer to not have actions that make commits.
Currently removing workspace-hack causes our workspace to grow from
~1700 to ~2000 crates being built (depending on platform), which is
mainly a problem when you're building the whole workspace or running
tests across the the normal and remote binaries (which is where
feature-unification nets us the most sharing). It doesn't impact
incremental times noticeably when you're just iterating on `-p zed`, and
we'll hopefully get these savings back in the future when
rust-lang/cargo#14774 (which re-implements the functionality of hakari)
is finished.

Now we use GitHub Releases to detect when there's a new version of
codex-acp out, and we notify the user in the same way we do for the
other external agents.
This also moves `github_download.rs` out of the `languages` crate and
into `http_client`, because now we're not just using it for language
servers anymore, we're also using it for external agents.

### Background
On Windows, paths are normally separated by `\`, unlike mac and linux
where they are separated by `/`. When editing code in a project that
uses a different path style than your local system (e.g. remoting from
Windows to Linux, using WSL, and collaboration between windows and unix
users), the correct separator for a path may differ from the "native"
separator.
Previously, to work around this, Zed converted paths' separators in
numerous places. This was applied to both absolute and relative paths,
leading to incorrect conversions in some cases.
### Solution
Many code paths in Zed use paths that are *relative* to either a
worktree root or a git repository. This PR introduces a dedicated type
for these paths called `RelPath`, which stores the path in the same way
regardless of host platform, and offers `Path`-like manipulation APIs.
RelPath supports *displaying* the path using either separator, so that
we can display paths in a style that is determined at runtime based on
the current project.
The representation of absolute paths is left untouched, for now.
Absolute paths are different from relative paths because (except in
contexts where we know that the path refers to the local filesystem)
they should generally be treated as opaque strings. Currently we use a
mix of types for these paths (std::path::Path, String, SanitizedPath).

This changes the context server crate so that the input/output for a
request are encoded at the type level, similar to how it is done for LSP
requests.
This also makes it easier to write tests that mock context servers, e.g.
you can write something like this now when using the `test-support`
feature of the `context-server` crate:

Because we instantiated `ContextServerManager` both in `agent` and
`assistant-context-editor`, and these two entities track the running MCP
servers separately, we were effectively running every MCP server twice.
This PR moves the `ContextServerManager` into the project crate (now
called `ContextServerStore`). The store can be accessed via a project
instance. This ensures that we only instantiate one `ContextServerStore`
per project.
Also, this PR adds a bunch of tests to ensure that the
`ContextServerStore` behaves correctly (Previously there were none).

This adds a "workspace-hack" crate, see
[mozilla's](https://hg.mozilla.org/mozilla-central/file/3a265fdc9f33e5946f0ca0a04af73acd7e6d1a39/build/workspace-hack/Cargo.toml#l7)
for a concise explanation of why this is useful. For us in practice this
means that if I were to run all the tests (`cargo nextest r
--workspace`) and then `cargo r`, all the deps from the previous cargo
command will be reused. Before this PR it would rebuild many deps due to
resolving different sets of features for them. For me this frequently
caused long rebuilds when things "should" already be cached.
To avoid manually maintaining our workspace-hack crate, we will use
[cargo hakari](https://docs.rs/cargo-hakari) to update the build files
when there's a necessary change. I've added a step to CI that checks
whether the workspace-hack crate is up to date, and instructs you to
re-run `script/update-workspace-hack` when it fails.
Finally, to make sure that people can still depend on crates in our
workspace without pulling in all the workspace deps, we use a `[patch]`
section following [hakari's
instructions](https://docs.rs/cargo-hakari/0.9.36/cargo_hakari/patch_directive/index.html)
One possible followup task would be making guppy use our
`rust-toolchain.toml` instead of having to duplicate that list in its
config, I opened an issue for that upstream: guppy-rs/guppy#481.

Scaffolding for a revised way of logging in Zed. Very WIP, but the idea
is to allow maintainers to tell users to paste

into their settings so that even trace logs are emitted for the log
statements emitted from a logger under the `project.format` scope.
The plan is to eventually implement the `Log` trait from the `log` crate
instead of just wrapping the `log` crate, which will simplify the
implementation greatly, and remove our need for both the `env_logger`
and `simplelog` crates.
Additionally, work will be done to transition to using the scoped
logging APIs throughout the app, focusing on bug hotspots to start
(currently, scoped logging is only used in the format codepath).

This is a pure refactoring PR that goes through all the git-related APIs
exposed by the worktree crate and minimizes their use outside that
crate, migrating callers of those APIs to read from the GitStore
instead. This is to prepare for evacuating git repository state from
worktrees and making the GitStore the new source of truth.
Other drive-by changes:
- `project::git` is now `project::git_store`, for consistency with the
other project stores
- the project panel's test module has been split into its own file

Because of #26562, it is now possible to subscribe to extension update
events within the LSP store, where we can then update the Schemas sent
to the JSON LSP resulting in dynamic updates to the auto-complete
suggestions and diagnostics in settings. Notably, this means newly
installed languages and (icon) themes will auto-complete correctly as
soon as the extension is installed.

When formatting buffers or reloading them after they change on disk, we
performed a diff between the buffer's current contents and the new
content. We need this diff in order preserve the positions of cursors
and other decorations when updating the buffer's text.
In order to handle changes within lines, we would previously compute a
*character-wise* diff. This was extremely expensive for large files.
This PR gets rid of the character-wise diff, and instead performs a
normal line-wise diff. Then, for certain replace hunks, we compute a
secondary word-based diff. Also, I've switched to the
[`imara-diff`](https://github.com/pascalkuthe/imara-diff) crate, instead
of `similar`.

This is a refactoring PR that does three things:
- First, it introduces a new `diff` crate that holds the previous
contents of the `git::diff` module, plus the `BufferChangeSet` type
formerly of `project::buffer_store`. The new crate is necessary since
simply moving `BufferChangeSet` into `git::diff` results in a dependency
cycle due to the use of `language::Buffer` to represent the diff base in
`BufferChangeSet`.
- Second, it renames the two main types in the new diff crate:
`BufferDiff` becomes `BufferDiffSnapshot`, and `BufferChangeSet` becomes
`BufferDiff`. This reflects that the relationship between these two
types (immutable cheaply-cloneable "value" type + stateful "resource
type" with subscriptions) mirrors existing pairs like
`Buffer`/`BufferSnapshot`. References to "change sets" throughout the
codebase are updated to refer to "diffs" instead.
- Finally, it moves the base_text field of the new BufferDiff type to
BufferDiffSnapshot.
